What kind of heat exchanger do you imagine to replace the broken one with? It's contained inside the unit? If the unit has an electronic control and you fiddle with the guts, it will rebel, and you'll be fighting error codes and self destruct sequences and shutdowns and "stuff". Can you please shoot some pictures and post them in this discussion thread? The more details you provide, the better your responses will be.

This isn't the kind of unit that lends itself to a "cheap hobby project". 50kbtu is enough to heat a fairly decent sized home. 4 tons of capacity in HVAC terminology. The r410a is the least of your worries. It's legal to purchase without an EPA license, but again not cheap.
